Lesson Overview

In KM3, you generated possible solutions, established criteria and evaluated the alternatives.

Now you must make a decision.

Selecting the optimum solution means choosing the alternative that provides the best overall fit for the problem, based on the established criteria. The Learner Guide describes this as the solution that comes closest to solving the problem while offering the most advantages and fewest disadvantages.

The highest-scoring option does not automatically become the final choice. You must also consider whether you can realistically implement it and what consequences it may create.


4.1 Selecting the Optimum Solution

From Evaluation to Decision

The process follows this sequence:

 
Generate alternatives

Evaluate alternatives
             ↓
Compare results
             ↓
Reality check
             ↓
Select optimum solution
 

The evaluation you completed in KM3 provides the foundation for this decision.


What Makes a Solution “Optimum”?

The optimum solution should come closest to solving the problem while providing the greatest overall advantages and the fewest disadvantages.

When comparing alternatives, ask three important questions.

1. Will it solve the problem in the long term?

A temporary improvement may not address the underlying problem.

2. Is it realistic to implement now?

Consider:

  • Available resources
  • Affordability
  • Available time
  • Organisational capacity

3. What level of risk does it involve?

Consider what could go wrong and how serious the consequences could be.


The Reality Check

Before selecting an alternative, conduct a reality check.

A solution may look excellent during evaluation but become difficult once you consider implementation.

Ask:

Can we actually make this solution work?

Consider:

  • Resources
  • Cost
  • Time
  • Risk
  • People
  • Organisational constraints
  • Possible repercussions

The Learner Guide specifically recommends considering the possible consequences of implementing the solution before selecting an alternative.


Four Important Considerations

Skilled problem-solvers consider whether:

1. The solution solves the problem without creating another problem

A solution should address the original issue without introducing unacceptable new problems.

2. The people involved will accept it

A technically strong solution can fail if the people affected by it refuse to support it.

3. Implementation is likely

Consider whether the organisation has the ability and resources to put the solution into practice.

4. The solution fits organisational constraints

The solution must work within the organisation’s practical limitations.


Example: Employee Absenteeism

Consider this workplace problem:

A department experiences unusually high absenteeism on Fridays.

After investigating the problem, the team identifies five possible responses:

  1. Revise employee screening and recruitment.
  2. Take no action because only five employees are affected.
  3. Warn the five employees.
  4. Introduce an absenteeism-reduction programme.
  5. Gather more information about contributing factors.

The Workbook asks learners to evaluate these alternatives using three criteria:

  • Which approach is most likely to solve the problem in the long term?
  • Which approach is realistic to accomplish now?
  • What level of risk does each alternative carry?

Notice that the best decision is not necessarily the most aggressive one.

For example, immediately warning the five employees might appear decisive, but gathering additional information could reveal why the absenteeism occurs and lead to a more sustainable solution.


Long-Term Effectiveness

A good solution should not merely produce a short-term improvement.

Ask:

Will this solution continue addressing the problem after the initial implementation?

For example:

Problem: Employees frequently make errors when completing a process.

Option A: Remind employees to be more careful.

Option B: Redesign the process and provide appropriate training.

Option A may produce a short-term improvement.

Option B may address the underlying cause and provide a more sustainable result.

The optimum solution should therefore consider the long-term consequences, not only immediate results.


Realistic Implementation

A solution may be excellent but unrealistic.

Consider:

Question Consideration
Do we have the money? Financial resources
Do we have the people? Human resources
Do we have the skills? Competence and expertise
Do we have the equipment? Physical/technical resources
Do we have enough time? Implementation deadline
Can the organisation support it? Organisational constraints

The Learner Guide specifically asks whether the required resources are available and affordable and whether there is enough time to implement the approach.


Risk

Every alternative carries some level of risk.

Ask:

  • What could go wrong?
  • How likely is it?
  • How serious would the consequences be?
  • Can we reduce the risk?
  • Can we manage the consequences if something goes wrong?

A solution with slightly lower benefits may sometimes be preferable if its risks are significantly lower.


Decision-Making Is a Compromise

Selecting an optimum solution is rarely about finding a perfect option.

The Learner Guide explains that the final choice is often a compromise between conflicting needs and between the benefits and disadvantages of each solution.

For example:

  • Solution A may be cheaper but less effective.
  • Solution B may be highly effective but expensive.
  • Solution C may be easier to implement but carry greater risk.

The decision-maker must weigh these competing considerations against the established criteria.


Avoiding a Common Problem-Solving Mistake

One common mistake is choosing the first acceptable solution.

When people evaluate alternatives as soon as they think of them, they may stop searching once they find something that appears good enough.

The Learner Guide warns that this can prevent the team from identifying a better solution.

The better approach is:

Generate first → Evaluate all alternatives → Compare → Reality check → Select.
